Context
As part of a post-acquisition integration program within an international group, the mission focused on providing Business & IT support for the end-to-end integration: understanding the existing system, analyzing gaps, defining integration scenarios, formalizing the target architecture and building the execution roadmap.
The challenge was to transform the strategic ambition of the acquisition into a realistic operational trajectory, taking into account business processes, information systems, data, flows, organizations, dependencies between domains and the actual capacity of the teams to absorb the transformation.
The program was intended to ensure business continuity, identify critical issues, clarify possible integration options, arbitrate trajectories by area, and transform the chosen directions into an executable project portfolio.


Activities
Participation in the end-to-end M&A Business & IT integration, from the analysis of the existing situation to the construction of the integration roadmap.
Contribution to the definition of guiding principles of integration allowing to clarify the structuring orientations: business continuity, convergence or temporary coexistence, local autonomy, target platforms, transformation constraints, team capacity and arbitration criteria.
Contribution to the breakdown of integration workstreams to cover the main business, IT, data and operations areas: field operations, finance, logistics, stock, reporting, data, core business applications, cross-functional processes and inter-domain dependencies.
Conducting in-depth analyses by workstream, comparing the operating methods of the entities concerned: business processes, organization, responsibilities, applications, data, interfaces, reference systems, local practices, operational constraints and critical dependencies.
Progressive formalization of the baseline As-Is architecture , consolidating business capabilities, application landscape, integration flows, technical dependencies, critical data, reference systems, environments, partners and projects already underway.
Identification and qualification of gaps between existing models, with analysis of business, IT, data, organizational and operational impacts.
Construction of integration scenarios by domain, evaluating the possible options: temporary maintenance, coexistence, gradual convergence, standardization, migration, transitional interface or target transformation.
Evaluation of scenarios according to their feasibility, level of risk, impact on business continuity, dependencies, implementation effort, time-to-value and alignment with group priorities.
Formalization of the target based on the selected scenarios, specifying the target or transitional applications, the flows to be secured, the data to be made reliable, the processes to be aligned, the reference systems to be clarified and the structuring dependencies to be addressed.
Contribution to the integration roadmapping, by transforming scenarios and the target into initiatives, projects, prerequisites, dependencies, risks, priorities and execution waves.
Participation in the construction of an executable integration roadmap, integrating Day 1 and post-Day 1 priorities, dependencies between domains, resource needs, capacity constraints, risks and program governance elements.
Alignment of business decisions, IT choices, operational constraints, application trajectories and data needs in order to avoid fragmented integration by domain.
Activities
Production of a cross-functional vision of M&A integration , linking acquisition strategy, operational realities, information systems, data, processes and execution trajectory.
Formalization of a usable As-Is baseline , serving as a common foundation for analyses, scenarios, target architecture and integration roadmap.
Making visible the critical gaps, risks and dependencies between business, IT, data and operations domains.
Clarification of possible integration scenarios by workstream, allowing arbitration between continuity, temporary coexistence, gradual convergence and target transformation.
Defining a coherent target architecture , linking applications, data, flows, processes, responsibilities and operational constraints.
Contribution to the construction of an activatable integration roadmap , structured around projects, waves, dependencies, priorities, resources, risks and governance.
Strengthening the role of enterprise architecture as a cross-functional coherence tool, capable of connecting M&A strategy, operations, systems, data, integration decisions and execution.
This project demonstrated that successful M&A integration is not solely based on application migrations or isolated technical projects. It relies on the ability to thoroughly understand the existing system, identify gaps, develop realistic scenarios, formalize a coherent target, and transform this target into an execution roadmap capable of progressively realizing the expected value of the acquisition.
