Mapping of all internal and external teams' activities, workloads, and competencies.


Definition of multiple operating model transformation scenarios aligned with the Business & IT Strategic Plan.


Selection of a product-oriented target operating model (organized around value streams instead of technical silos), structured into five domains: steering, transformation, run & support, infrastructure & production, and architecture & security.


Clear definition of Build / Run responsibilities, clarification of the AMOA role, and repositioning of Product Owners within business teams.


Detailed design of the target governance framework (strategic, steering, and operational committees), with defined scopes, objectives, frequencies, and roles.


Formalization of the target organization through comprehensive job descriptions (missions, reporting, key tasks, and required skills).


Identification of priority roles required to support the transformation (architect, PMO, project manager, CISO, PO, etc.).


Development of a progressive sourcing strategy combining internal strengthening and targeted outsourcing.


Definition of key governance processes (budgeting, project portfolio, demand management), with RACI frameworks.

Validation of a target operational model oriented product (by value chain), with adapted governance and clear management, favoring an IT department close to the business, rapid decision-making, alignment with user needs, and end-to-end responsibility for quality, deadlines and developments.

 Implementation of an agile sourcing model, guaranteeing independence from single providers and flexibility of skills.
